The Situation
Attention Nest came to Halcrow with a live product serving real users, and a clear goal: build the operational foundations needed for a confident, well-prepared handover to a new team. Specific product details are withheld at the client’s request. The engagement was structured around three clear phases: stabilise, mature, and hand back.

How we worked
Phase 1: Recovery
We moved quickly to put strong operational foundations in place: application error tracking, uptime monitoring, and performance dashboards; a staging environment ensuring every change is validated before reaching production; a fully documented and automated CI/CD deployment pipeline with rollback built in; and formal post-mortems for any critical incident, with root cause identified and a clear prevention plan.
Visibility Enables Confidence
With proper monitoring in place, the team gained the ability to catch issues internally, well before they could ever affect users.
Phase 2: Maturity Uplift
We assessed the application systematically against a maturity framework covering code quality, testing coverage, deployment practices, monitoring completeness, documentation, and security posture — giving leadership a clear, confident picture of the product’s strengths and a concrete path forward.
Over three months, every priority area was lifted to a strong baseline standard, putting practices in place that a new team could maintain confidently without needing specialist knowledge.
Phase 3: Hand-Back
We treated the hand-back as a genuine knowledge transfer: a complete service runbook covering architecture, monitoring, incident response, and escalation paths; a shared channel running for four weeks so the incoming team could ask questions in real time; a recorded codebase walkthrough explaining every key decision; and a 30-day support tail to make the transition as smooth as possible.
The result speaks for itself: two weeks after handover, the incoming team caught and resolved their first incident entirely on their own, using the runbook, with complete confidence.
