The Situation

Bellee’s founder, a construction manager with a clear read on a real shift happening in the food industry, saw an opportunity to build something genuinely new: a network of dark kitchens giving restaurant operators a way onto major delivery platforms without the overhead of a traditional dining room.

He built 20 dark kitchens and rented them to hospitality operators across Sydney, and the physical side of the business worked exactly as planned. With operators in place and orders flowing, Bellee set out to build the technology layer that would let it operate as a genuinely data-driven business, not just a landlord.

Why they called us

Bellee’s founder came to Halcrow with a clear business goal: build a single, owned view of performance across all 20 kitchens and three delivery platforms. Halcrow brought the technical and partnership experience needed to navigate the specific facilitator model Bellee operates under — one technology layer supporting 20 separate merchant operators.

How we worked

We embedded directly alongside Bellee’s founder and the founding team, working closely together with shared visibility into every decision and every conversation with the delivery platforms’ own integration teams.

The integration approach: sequence, don't wait for everything at once

We sequenced the rollout deliberately, starting with Uber Eats (the platform with the largest order volume and the fastest path to API access) and used that early success as a strong foundation when approaching Menulog and DoorDash.

A Working Version Now Beats a Perfect Version Later
Getting one platform genuinely working within six weeks built real, demonstrable momentum that made the following integrations faster and smoother.

By week six, the dashboard was already showing real data from real kitchens, with Bellee’s founder watching orders move and operators seeing their own performance for the first time. The product rolled out kitchen by kitchen, building confidence at every step.

WHAT CHANGED

The dashboard revealed an advantage even bigger than Bellee’s founder had originally expected. Bellee could now see that certain categories of operator performed especially well during specific shifts in specific locations — portfolio-level insight no individual restaurant operator could ever access on their own.

That insight transformed what Bellee is as a business: from a landlord who owns commercial kitchens, to a technology-first operator with centralised, real-time visibility across the entire portfolio, and a genuine competitive advantage built on data no standalone kitchen could match.
